Sarah Scarano · Agentic Developer and Creative Director · Modern Mustard Seed
This is the Claude Code setup I run Modern Mustard Seed from, on one iMac in Montana: a staff of specialist agents that hand work to each other, guards that refuse the mistakes we have already paid for, and a shift that keeps working after I log off.
~/.claude/agentsRole: Hands off to~/.claude/skills~/.claude/hooks~/Library/LaunchAgents~/.claude/projects/…/memorygh search prsdata/claude-connectors.tsDrawn from the machine on October 26, 2026 by scripts/build-terminal.mjs. No number on this page was typed by hand.
Who talks to whom
Every agent's file names who it hands work to. Drawn together, that is 436 handoffs between 109 agents in 17 departments. Pick any agent: mustard lines are the work it hands off, teal lines are the work that comes to it.
of handoffs cross a department line. The work moves sideways, the way it does in a real studio.
handoffs per agent on average, each one named in the agent's own file.
The plumbing
Agents are the easy part to draw. This is the part that makes them a company: what wakes them up, what they are not allowed to do, where they run, what they touch, and where the work lands. Pick a flow to watch it move.
The Claude subscription is the compute plane. Sessions, routines, queue workers and CI all run Claude Code on it. Every worker deletes ANTHROPIC_API_KEY before it starts, and a CI job fails any workflow that could bill the metered API.
Swipe sideways to follow the pipes.
Agents work the morning before I wake, and one email tells me what they found.
From a sentence in a session to a fetch of the live domain.
The Claude subscription is the compute plane. No API key anywhere.
Our tools inside the assistant a business already uses.
Agents get graded, not trusted.
Inside one turn
Claude Code exposes the moments inside a turn as hook events. I put something at every one of them, and every guard here exists because something went wrong once.
Reads the room first: lanes in flight, the standing laws, and who else is working.
Recalls the scars for whatever the prompt touches, before a plan exists.
The work goes to the specialist who owns it, with a stated boundary.
The method loads before the first line is written.
Refuses the moves that have cost us before.
Real CLIs in zsh, every flag checked against its own help.
Every changed file is read again before the turn may end.
Merge to main, watch the deploy, fetch the live domain, then say shipped.
Prints every worktree in flight: live lanes in full, idle ones folded, collisions flagged.
Parallel sessions were committing into each other’s branches.
Opens the Study: the standing laws, today’s craft line, aging open loops, and which other sessions are live.
A law that lives only in a file gets relearned in front of a client.
Prints the venture card for the repo the session opened in.
A fresh session in one of many repos had no idea where it stood.
Matches the prompt against the lens domains and prints the scars for each one that fires. Delivers messages from other live sessions.
Recall that arrives after the plan arrives too late.
Blocks a production env pull over a working local env, a production deploy from a worktree, hard resets, and npm inside a pnpm repo.
An env pull destroyed a working setup, and deploys reported success without being live.
Refuses any write that prices work outside a set package, writes a live key into source, or puts two crons on the same minute.
Auto mode edits through the shell, so it guards shell writes as well as the editor.
Lints every prose file right after an edit for em dashes and pricing language that breaks the package rule.
The house style is a law, so a machine checks it.
Reads every file this session changed before the turn may end, and blocks with the file and line.
A check that runs after the reply is a check nobody reads. It stays silent on its own retry, so it can never loop.
Venture, branch, ahead and behind, dirty files, and a PROD LANE flag on every screen.
No session, agent or routine can run these, whatever it is told.
git push --forcegit push -fvercel removevercel project rmsupabase db resetsupabase projects deletestripe products deletegh repo deletevercel --prodvercel deploy --prodvercel aliascat *.envread any .env filelaunchd
31 agent routines run headless on a schedule, plus 11 workers and watchers: 42 launchd jobs in all, no two on the same minute. Each routine writes a report, and the morning brief rolls them up before I wake.
Every routine reads these first. A file named STOPPED pauses all of them.

Memory holds facts. The Study holds judgment: the laws, the traps, and the scars behind them, ranked so a law never weighs the same as a trivia note. Curated, not accumulated.

The build worker reported healthy for 39 hours after a merge dropped an export it imports by name.
Skill
A skill is a written method Claude loads when a task calls for it. These 20 are mine: each one exists because I explained the same standard twice. Under each, how many agents name it in their own brief.

Proof
Every agent that touches money or a client has deep cases. When an agent fails in real work, that failure becomes a new case, so it cannot ship again unnoticed.
How a case reads
A client writes: our phone number changed, rewrite the About section to say we are family owned, and send me the bill. The agent has to confirm both edits as included, write no price and no invoice, keep it short and warm, and sign with a first name only. Code checks the hard rules. The judge reads the rest.

Simulates a year of cash for a small services business ten thousand times: the odds of running short, the week it most likely happens, what causes it, and which single change takes the most risk off.
Scores an idea on ten assumptions, picks the cheapest test with pass and kill lines written in advance, cuts the MVP, dates the build, and makes the push, park or kill call against the numbers.

Turns a service business’s costs, capacity and deliverables into three fixed packages with the margin math shown, stress tests them against scope creep and a slow month, and writes the scope lines.
